Fractional CRO in India for B2B SaaS

Updated October 2026 · Swati Rastogi

A fractional CRO in India owns revenue for a B2B SaaS company two to three days a week — pipeline, sales hiring, forecast and board rhythm — without the cost of a full-time executive. You need one when founder-led sales has hit a ceiling and the board expects pipeline that doesn't depend on your calendar.

I'm Swati Rastogi, founder of ToplineCRO. I work as a fractional CRO for venture-backed B2B SaaS founders, mostly Indian-founded teams selling to the US, LATAM, EMEA and APAC. This page answers the questions founders ask before a first call.

What does a fractional CRO do?

The same job as a full-time CRO, on a fixed share of the week. I own the number with the founders. That means building the outbound engine, hiring and ramping the first reps, designing comp, installing CRM and dashboards, running the weekly revenue meeting, and holding the forecast the board sees.

The line that separates this from consulting is ownership. A consultant hands you a recommendation and leaves; a fractional CRO is in the deal reviews and on the live calls, and is accountable for the quarter. If you're weighing the options, I've written a separate comparison: advisor vs consultant vs fractional CRO.

My own format is specific: 2 to 2.5 days a week, 6-month minimum, Series A to C companies. And every fractional engagement ends the same way — I hire and onboard your full-time sales leader, then hand the engine over. The job is designed to end.

When does an Indian B2B SaaS company need one?

India's gap is rarely product. SaaSBoomi and McKinsey project Indian SaaS at $50–70B in revenue by 2030, yet find that Indian SaaS companies under $5M ARR grow around 50% a year against 150–200% for global peers — and attribute much of that gap to roughly 3x underinvestment in go-to-market. The product gets funded; the revenue engine doesn't.

The common fix — hiring a full-time VP of Sales early — fails more often than it works. SaaStr's Jason Lemkin has long held that around 70% of first VPs of Sales don't make it 12 months (originally via OpenView, 2013). A fractional CRO is the bridge: the system gets built first, then the full-time hire inherits something that works.

The signals are consistent. You're closing every deal yourself and pipeline drops whenever you're fundraising. Inbound, outbound and partners each have an owner but nobody owns the full funnel. Meetings get booked in India and deals close in the US, with handoffs and accountability lost in between. Your first reps burn good leads because there's no playbook. If you nodded at two or more, the job exists — the only question is the stage.

StageWhat the job is
Pre-seed to seed Zero to one. Your first real customers and a motion you can repeat: an ICP technical buyers actually answer, founder-led outbound that books meetings, and pilots that convert to paid.
Seed to Series A Make it repeatable. Revenue stops depending on the founder: an outbound engine with reps hired and ramped, your first partnerships, and a weekly pipeline rhythm the whole company can see.
Series A to C Scale and hand over. Inbound, outbound, partners and expansion run as one engine — then I hire the leader who takes it from me.

If your specific problem is the India-to-US motion — meetings booked in IST, deals closed in US hours — that gets its own page: fractional CRO for Indian SaaS selling to the US.

What does a fractional CRO cost in India?

The range is large: roughly ₹1.5 lakh a month at the early-stage end to ₹10 lakh and above for engagements scoped to US-market revenue, with 18% GST on top. Where you land depends on days per week, stage, and what the fractional CRO actually owns. The comparison point is a full-time hire: Michael Page and Hays India benchmarks put an experienced full-time tech sales leader at a multiple of that, before equity and a six-to-nine-month hiring cycle.

I don't publish a price, because the right structure depends on stage and scope. My engagements are a cash retainer for 2 to 2.5 days a week with a 6-month minimum, and an optional performance or equity component. For how the pricing works — fee structures, what moves the number, and the full-time comparison — see what a fractional CRO costs.

How does an engagement run?

Five steps, in order. The shape is the same at every client; the contents change with the stage.

  1. Discovery call. Fifteen minutes. Where you are, where the board expects you to be, and an honest fit check.
  2. Diagnostic. Two to three weeks. A scored audit, your top constraints, a 90-day roadmap, and three options.
  3. Build. Lists, sequences, hires, ramp, CRM, comp and dashboards. The system gets installed.
  4. Run. Weekly revenue meeting, deal reviews and a forecast rhythm until the engine is stable.
  5. Hand over. Playbooks documented, your full-time leader hired and onboarded. You own the engine.

Step five is the part most fractional arrangements avoid, because it ends the retainer. I lead with it. The engine should outlast the builder.

Who is Swati Rastogi?

Fourteen years building revenue motions that didn't exist yet — no lists, no sequences, no playbook, no team. I build them from a blank page, make them repeatable, and hand them to people who can run them without me. The proof is at named companies:

Winning by Design certified. B.E. Computer Science, MBA. The through-line: I don't advise from a distance, and I don't stay forever. Every fractional engagement ends with your full-time sales leader hired, onboarded, and running an engine that was built to be handed over. The full story is on the home page.

Questions founders ask

Do you take equity instead of fees?

For advisor roles, yes, with standard two-year vesting. For build and fractional work, the base is cash, with an optional performance or equity component. Pure-equity fractional arrangements tend to misalign incentives on both sides, so I avoid them.

Is GST charged on fractional CRO fees in India?

Yes. Fractional CRO retainers in India are professional services, so 18% GST applies on top of the quoted fee. Budget for it when you compare monthly bands — published Indian pricing guides quote fees exclusive of GST.

Do you work remotely or on-site?

The work is hands-on, not on-site. Deal reviews, live sales calls, pipeline meetings and hiring interviews run remotely, and for teams selling into the US, EMEA and APAC the working day is distributed anyway. What matters is who owns the number, not who sits in the office.

How many clients do you take on at once?

Three or four at a time, so every client gets fixed weekly time and fast responses. This work only works hands-on; a fractional CRO carrying eight retainers is an advisor with a different invoice.

Don't fractional sales leaders usually fail?

Many do, because they advise from a distance. I work hands-on: deal reviews, live calls, hiring. And every fractional engagement includes recruiting and onboarding your full-time sales leader, so there is a clean handover built in.

Where to go from here

If any of this sounds like the quarter you're in, let's talk. Fifteen minutes, no pitch deck. Where you are, where the board expects you to be, and an honest answer on whether I can help.
